How to Inspiring Your Team During a Crisis

Leading a team through a crisis is one of the most challenging yet rewarding experiences we can face as operations leaders. While no one can ever be fully prepared for exactly what’s to come, there are key lessons and strategies that can significantly streamline the process. Today, I want to share a personal story – a journey of leading a facility that was operating at just about 25% of its former glory. This story is more than just about overcoming obstacles; it’s a testament to resilience, strategic thinking, and the undeniable power of empathy.

Initial Challenges and Hard Decisions

The plant was plagued with low morale, which was mirrored by equally low profitability. The team was convinced I was brought in to shut down the business. Diving deeper into the financial statements and spending time on-site revealed that past leadership had completely avoided making the tough decisions which created our now unsustainable situation. It was clear that difficult choices must be made.

I opted for a swift and decisive approach, cutting deeper than I thought I needed to and laying off a third of the workforce in a single move. As harsh as it was, it was a necessary measure to save the plant. This decision, as painful as it was for everyone involved, would set the stage for us to rebuild. When it was done, I was able to assure the remaining team members that their jobs were secure, there would be no additional layoffs, and start rallying them around a new mission of rebuilding.

Changing the Culture

Our recovery hinged on our ability to realize incremental improvement. While there were many of them, one in particular allowed us to leverage existing equipment to develop new products and secure multi-year, multi-million-dollar contracts with new customers. This certainly wasn’t an overnight transformation but a steady journey towards stability and growth.

The key to our turnaround was communication. We reshaped the work environment by rearranging roles and responsibilities, to create a spirit of teamwork and innovation. But our journey wasn’t linear and we continued to face additional setbacks and challenges at many points along the way, including a significant quality issue that cost us tens of thousands of dollars to address.

Lessons Learned

Winning the ‘Most Improved Plant’ award was a testament to our team’s resilience. This journey taught me invaluable lessons:

1. Change Takes Time

Quick fixes are rarely the solution. It takes patience and strategic planning to achieve lasting improvements.

2. Clear Communication

Transparency in decision-making and keeping the team informed about the bigger picture is vital.

3. Be Empathetic

Understanding and addressing the team’s concerns openly is crucial in navigating through tough times.

4. Learn from Setbacks

Every mistake is a learning opportunity. Embracing them is key to continuous improvement.

This experience reinforced that with the right blend of empathy, communication, and strategic action, even the most challenging situations can be turned around. It’s about more than just survival; it’s about creating a culture of growth and resilience, proving that the right approach can inspire a team to thrive, even in the midst of a crisis.
