How to turn a struggling business around with the 4 Pillars

When it comes to business systems and operations, the conversation often revolves around people, process, and technology. Yet, my journey in transforming businesses has led me to add a critical fourth element to the conversation: planning. I had always known planning was important but didn’t fully understand its impact on the other pillars until I saw it in action during my early days as a GM. I’ve shared parts of this story previously but never quite through the lens of the four key pillars of an effective business system.

Setting the Stage

I was a newly appointed General Manager taking over for a retiring one. The business was a long-standing business but operating at a fraction of what it once was. Our challenge was not just to improve what was already there, but to rethink and revitalize a business that was struggling to find its footing. This experience was a real eye-opener for me and also where I realized the undeniable impact of integrating planning. The transformation that followed wasn’t just a testament to the power of effective planning; it was a lesson in how deeply intertwined these four pillars are in creating a successful business system.

The Importance of Planning

It all starts with a plan. This is more than a preparatory step; it’s the foundation upon which successful business systems are built. In my experience, leaping into action without a well-thought-out plan is like sailing without a compass. It not only wastes resources but significantly increases the risk of failed implementations and poor adoption. Our first task was to identify the systems that needed to be improved, prioritize our efforts, and create a plan that would guide our every move.

People: The Heart of the Business

A plan, no matter how robust, is only as good as the people executing it. Throughout my leadership career, I realized that motivating and aligning the team with our goals was not just important but mission critical. I had to learn the hard way that investing in our people isn’t just about training and development; it’s about building a culture where every person feels valued and a part of the journey. This empathetic and human-centric approach was key to our turnaround but came through many difficult decisions.

Process: Streamlining for Efficiency

With our team on board and our plan in place, the next pillar to address was our processes. For each system we were optimizing, we had to scrutinize every part of our workflow and detailed procedures to identify the inefficiencies and bottlenecks. Streamlining these processes was not just about cutting costs or speeding things up; it was about making our operations more predictable and responsive. This meant rethinking traditional methods and being open to innovative approaches that could better meet our customers’ needs.

Technology: Enabling and Empowering

Technology, which in my opinion should always be last, also played an important part in our turnaround story. But it was never about technology for technology’s sake. Our focus was on how technology could enable our people and execute our processes. We carefully selected tools and technology that complemented our team’s capabilities and made our processes more efficient. This wasn’t just about implementing the latest software or gadgets; it was about choosing technology that truly served our operational goals. Beyond that we were able to figure out a way to use technology to leverage underutilized and existing equipment to create new product lines and secure new business.

Final Thoughts

Turning around a struggling business is like conducting a symphony where each section – Planning, People, Process, and Technology – plays a critical role. By giving equal attention to each of these areas, we not only saved a business from the brink of failure but also set it on a path to long-term success. As leaders our challenge is to ensure that these pillars do not remain siloed but rather work together, creating robust and resilient business systems.
