How to Use Change Management for Successful Transformations

Navigating an operational transformation can be a daunting task for any organization. The journey often entails significant shifts in planning, people, processes, and technologies, which often tends to disrupt the status quo and lead to resistance among the various stakeholders.

Today we’re going to dive into effective change management and how it can be used to successfully guide your organization through these challenging transformations.

What is Change Management?

Change management is the structured approach towards transitioning individuals, teams, and organizations from their current state to a desired future state. Operational transformations, which often involve considerable adjustments in processes, technologies, and organizational structures, can easily disrupt day to day operations. Effective change management ensures a smooth transition through these disruptions, taking into account the human aspect of change and increasing the likelihood of success.

Key Elements of Effective Change Management

1. Clear Vision and Communication

Having a compelling vision for our transformation is key but effective communication of this vision is essential to engage stakeholders, create a shared understanding, and generate buy-in from people at all levels of the organization.

2. Stakeholder Engagement and Involvement

Involving key stakeholders throughout the change process will increase a sense of ownership and commitment. By engaging employees, customers, suppliers, and other relevant parties, we can gain valuable insights, anticipate challenges, and build support for the transformation.

3. Change Leadership

Effective change leadership is crucial for driving the transformation forward. We must inspire and motivate our teams, provide guidance, and align resources to support the change initiatives. Our active involvement and visible support will demonstrate the importance of the transformation and help overcome resistance.

4. Training and Skill Development

To ensure a smooth transition, we must provide training and skill development opportunities to equip employees with the necessary knowledge and capabilities to adapt to new processes, technologies, and ways of working.

5. Monitoring and Feedback Loops

Establishing monitoring and feedback loops enables us to track progress, identify potential issues, and make necessary adjustments. Regular check-ins, performance metrics, and employee feedback loops contribute to ongoing improvement and help address any barriers to success.

Navigating Resistance and Overcoming Challenges

Resistance to change is natural and can arise from various sources, including fear of the unknown, perceived loss of control, or skepticism about the benefits of the transformation. Addressing resistance requires empathy, active communication, and the creation of a safe and supportive environment. As leaders, it’s our responsibility to identify and address concerns, provide transparency, and emphasize the “Why” behind the transformation.

Johnson Controls, a global leader in building products and technology, provides a prime example of operational excellence in action. In 2013, the company launched a Manufacturing Excellence Strategy with the ambitious vision of becoming the world’s most operationally capable company​1​.

The company’s strategy was built around four foundational principles:

  • Customer focus
  • Stable production environment
  • Zero tolerance for waste
  • Organization around pull

To ensure the successful implementation of these principles, Johnson Controls developed a web application for assessing a baseline, establishing action plans, and real-time reporting of progress. As a result, the company saw significant improvements in safety, quality, productivity, and delivery, resulting in greater customer satisfaction and employee engagement​1​.

We can take a couple of important lessons away from what Johnson Controls has done on their journey of operational excellence. First, they have clearly defined the principles their efforts would be built around. Second, they recognized the need and implemented a system to monitor and provide feedback in several key areas. While not every organization will need to develop a custom web application to do this, manual or off-the-shelf type systems can certainly be implemented to achieve similar results.

Operational transformations require effective change management to drive successful outcomes. When we understand of the importance of change management and how to implement some key elements such as clear vision and communication, stakeholder engagement, change leadership, training, and monitoring mechanisms, we can navigate the challenges, overcome resistance, and achieve operational excellence.
